PART 1

Effectively managing after-school enrichment at your school will be a team effort! Administration, After-School Staff, and Parent Volunteers will all be involved at some point, so it’s a great idea to invite all three into the planning process! The more people you can gather together to discuss everything at once, the better. This helps reduce back-and-forth emailing, miscommunication, and ensures the process will go much more smoothly.

Build your dream team!

Start by scheduling a meeting to identify your school’s enrichment needs, preferences, and goals. Think about who needs to be in attendance at this meeting:

  • PTA or Foundation Leaders at your school, be sure to contact your school's Administration and other board members to join you in the planning process.
  • School Administrators, consider involving one of the Parent-Led organizations at your school to help with volunteering and 'owning' enrichment as a potential fundraiser.  
  • After-School Coordinators, connect with your Administration early on and think about partnering with board members from your school’s PTA or Foundation.

Start With the Big Picture

Once you have your planning meeting on the calendar, begin making a list of discussion topics. Some important things to consider include:

  • Club Themes: Do you know what types of clubs your students and families are likely to get excited about? There may be a particular desire for more STEM instruction, sports activities, or arts-based programs. We'll cover creating a balanced schedule of program themes in Part 2: Curate Your Clubs.
  • Scope and Size: How large will your after school program be? How many clubs do you want to invite to your school and how many students may potentially participate? Is there a limit to how many students can stay after school? Talk through what feels right to the team and your expectations for future growth.
  • Space Availability: The number of clubs you're able to invite to your school may be closely related to how much space is available during after school hours. How many rooms, or spaces (think cafeteria, media center, stage, gym, etc.) could be set aside for enrichment each day? Some clubs may have specific needs like a sports activity meeting in the gym or a coding class meeting in the computer lab.
  • Club Scheduling: The spaces that are available in your school building are most likely being used on different days by staff members, community-based groups, and the regular aftercare program. It's important to coordinate between these groups and understand their various needs in order to build a schedule that will be sustainable throughout the school year.
  • Time Availability: Be realistic about the time that parent volunteers and other staff members may be able to commit to enrichment clubs on a weekly basis. The week leading up to the start of clubs and the first 2-3 weeks of programs will require the most hands-on energy and attention. However, with good systems in place, everything should run smoothly as the semester moves forward.
  • Staffing Needs: Club Instructors will be responsible for teaching their classes, and parent volunteers may help with the check-in process (more about this in a moment), but who at your school will need to receive roster and dismissal updates, or be notified when there are changes to the regular plan? It varies at each school, but at least one staff member should act as a liaison for enrichment clubs.
  • Check-In and Dismissal Procedures: How will your school ensure the safe and smooth transition of students from their classrooms at the end of the day into the care of enrichment club instructors? There are various ways to approach this, and we'll share a few best practices in Part 4: Standard Operating Procedures.

Curate Your Clubs

Now that you and your team have a plan in place, it’s time to create and curate an enrichment catalog that will be attractive to parents and fun for students! There are two main factors to consider when putting together an enrichment catalog. First, 'how many' clubs will help meet the need and interest level at your school? Second, 'what types' of clubs might connect best with kids while still ensuring an overall balance of themes?

How many clubs will you plan to offer each day and throughout the week? Providing too many clubs could lead to classes not filling up and providers who are unable to return because they didn’t reach their minimum registration. On the other hand, not scheduling enough clubs can lead to classes with long waiting lists that create disappointed students and parents who are frustrated by the overall process.

In our experience, we have found at most schools that 3-4 clubs a day is a good amount to keep students, parents, and providers all engaged!

Balance of Program Themes

Having a balance of class themes can make or break your after school enrichment program. It’s important to think about what kinds of clubs would interest students as well as what clubs would be attractive to parents. There are a few different categories of enrichment programs you’ll want to include in your enrichment catalog:

  • STEM Clubs: Science, Technology, Engineering, and Math programs have become increasingly popular. STEM lessons taught during the school day and offered through enrichment clubs have both become an integral part to children’s education. Bolstering your school’s regular STEM activities with extracurricular clubs is a great idea and can be attractive to parents and students alike. Some fun STEM programs to consider include Robotics & Engineering, Science Clubs, Lego Clubs, Coding, Medical/Veterinarian, and Gaming Design.
  • Sports Clubs: Keeping kiddos active and healthy is so important, and after school sports clubs can help! Sports programs support the social, emotional, and physical well-being of students. They provide a great way for kids to have fun with friends and ensure that children get the exercise they need (and not just more screen time). Sports clubs include Soccer, Tennis, Basketball, Martial Arts, Yoga, Tumbling, Parkour, Running, and Cheerleading.
  • Music Clubs: Some students can't help bursting into song or tapping rhythms throughout the school day! Offering music clubs can help nurture and promote children's creativity and curiosity. Many parents will also be looking for a way to see if their child is interested in playing a musical instrument (before committing to a purchase or rental agreement). Some inspiring music program options include Piano Classes, Guitar Club, and Music Production (beat making and song writing).
  • Art Clubs: Another way to promote student's creativity and confidence is to include an Art Club on your school’s enrichment schedule. The Arts enable students to think outside the box and express themselves. Students will enjoy visual art clubs of all kinds, and parents will love seeing all the works of art their child brings home! Art Clubs usually include drawing, painting, sculpture, clay, mixed media, murals, and more!
  • Drama & Dance Clubs: Being active and creative go hand in hand in Drama and Dance Clubs! Drama clubs help students have fun working together as a team while learning important communication skills, speaking up and speaking out confidently. Dance and musical theater clubs develop students creative expression and physical fitness at he same time! Both types of programs typically include performance opportunities for friends and family to enjoy!
  • Academic Clubs: Some students can’t get enough of a certain subject in school of just can't stop talking about dinosaurs or space or their favorite book! Be sure to nurture student's scholastic gifts and interests with academic after school enrichment clubs. Parents will love having academic extracurriculars available for their child. Some examples of academic clubs include Chess Club, Spanish Club, and Tutoring Programs.

PART 3
Onboard Providers

After bringing together your team, crafting a strategic plan, and considering what clubs will best serve your school community, now it's time to seek out and find the right providers! You'll need to carve out some time to research clubs in your area, reach out and meet with each program provider individually, and be prepared to share your expectations, scheduling needs, and any school district requirements such as facility use agreements, insurance policies, and background checks for instructors.

How to Onboard New Providers

There are several things to consider when establishing new relationships with enrichment clubs for your school. Most items to check off your list are clear-cut practical or legal requirements, but some may be more subjective and touch on the 'culture and values' of your school and even your own communication style.

  • Location: When researching program providers, be sure you are searching within your local region. Some after school programs have many different locations where they provide clubs, so be careful to check that your school is within the provider's service area. Other clubs may be part of a franchise and only allowed to provide programs in their franchise territory.
  • Availability: Many of the clubs that you reach out to on your curated list are likely already serving other neighboring schools. It's crucial that you verify that they have the availability and the required staff to provide classes on the days you have set aside. Some level of flexibility may be needed on both sides to make this work!
  • Scheduling: It’s a great idea to have class times and session dates standardized at your school, so that all clubs start and end at the same time, and begin and conclude in the same weeks. Having access to your school district yearly calendar will also help schedule around any breaks or holidays. And remember that parents will need frequent reminders about any schedule changes too...more about this in Part 8: Parent Communication.
  • Legal Compliance: It's essential that you know what requirements your local school board has established for after school programs (sometimes referred to as 'vendors') and ensure that each one has taken all of the necessary steps to be compliant.
  1. Contracts: Depending on your school district, most will require a contract or 'agreement' at the County or School-level. This may be a lengthy process, so helping clubs get started early could be vital to starting on time. It may also be a good idea to have a simple agreement between you (the School, PTA or Foundation) and the clubs that outlines your expectations of them and what you will provide in your partnership, such as marketing or operational support.
  2. Insurance: Do all of the clubs you're working with have the correct limits of professional liability and workers compensation insurance? Most schools will have required limits and ask for a Certificate of Insurance (COI) during the contract process, but ensuring that program providers have adequate and current coverage will help protect your Parent-Led group and School from any unforeseen liability.
  3. Background Checks: What process is in place to collect background checks for individuals or volunteers who work with students at your school? It should be made clear to program providers that background checks for instructors will be required to be submitted prior to any classes being offered, and will be kept on file and accessible to your school’s administration.
  • Culture & Communication: The enrichment club providers you choose will become a significant part of the week at your school, so be sure to choose ones that align with your school’s culture and values. It’s important to connect with vendors and their program instructors to gauge their character, commitment, and capabilities. You will also want to get a feel for the efficiency and style of their communication. Keep in mind that quick and effective communication will be a big part of keeping your after school activities running smoothly throughout the year. Take time and care to partner with the right providers!

PART 4
Standard Operating Procedures

Now that you've identified the program providers you want to work with and begun the onboarding process, you will want to clearly communicate your school’s After School Procedures with them. Having Standard Operating Procedures will ensure that your program providers, school staff, parent volunteers, and students all know exactly what is expected and how all of the transitions and dismissals will flow each afternoon!

Setting expectatios and procedures

The end of the day at most schools can be stressful. Making sure that 500-1000 children all get to the right place at the right time is a big job and requires consistent processes and prompt communication between the front office, classroom teachers, after-school staff, and parents.

It's important that everyone involved with enrichment clubs (providers, their instructors, and parent volunteers) all understand that they're jumping onto a train that's already in motion!

Making this transition as smooth and stress-free as possible requires setting clear expectations and procedures for the following:

  • Instructor Arrival Time: Establish an arrival time for program instructors that takes into account what time classes begin, how much set up time is necessary, and your school’s overall dismissal process. Does the school’s car-pool line get backed up? Set an arrival time for providers that's early enough to avoid getting stuck in line. Allow time for club instructors to sign-in and head over to their check-in location.
  • Student Check-In Location: The two most common ways to structure the check-in meeting location are 1) to have club instructors go straight to their designated classroom and have students dismissed directly to enrichment club locations, or 2) to have club instructors go to a central meeting place, like the cafeteria or the gym, to meet students and then walk with them to their classroom.
  • Attendance Verification: Priority #1 for all providers and parent-helpers each afternoon will be ensuring every child is accounted for. This means having reliable roster data (more in Part 7: Unified Roster Reports) that everyone can access in real-time. How do you plan to help program instructors know if a student was absent that day, went home early, or has a change in dismissal?
  • Dismissal Process: Creating a regular dismissal process for everyone to follow at the end of clubs is a necessity, and will help instructors (and parents) feel at ease. There are several questions that need to be answered. Consider the following:
  1. Aftercare Students: Where will students staying in the school's aftercare check in after their club ends? 
  2. Car-Rider Students: Where will students being dismissed as car-riders be released to their parents? 
  3. Dismissal Timing: How long will program instructors be expected to wait with students while parents come to pick them up? Can students be checked back into your school’s regular aftercare program if their parent is late picking them up?
  4. Dismissal Changes: Who should parents communicate with to share a change or dismissal update? How will instructors be notified if there's a one-time or permanent change?
  • Roles & Responsibilities: Throughout all of these steps, different members of your team may be involved. It will help to identify beforehand who is responsible at each stage of the process. Some schools look to program instructors to shoulder most of the responsibility, while others involve the front office, after school staff, or parent volunteers to greater or lesser degrees. There's no 'right way' to assign these roles, as long as Priority #1 is being achieved: child safety.

Effective Marketing

Great job getting to Step 5! You've gathered a team, made a plan, chosen and onboarded providers, and established clear procedures. Now it's time to make sure all of your super-fun and enriching clubs fill up! Getting the word out to families at your school is a crucial step to developing a thriving after school enrichment program. In the next section we'll go over some tried and true methods to build excitement for clubs and promote sign-ups.

Getting the word out at your school

Promoting registration is important for two main reasons. First, you want to make sure parents are aware of the amazing enrichment opportunities you and your team have worked so hard to make available for their children, and second, you want to make sure that classes are profitable.

Student participation is the clearest sign of success, but the profitability of clubs will also play a role in determining the return of program providers, as well as how much your School, PTA, or Foundation may receive in fundraising dollars.

Here are some things to keep in mind as you design your marketing plan:

  • Marketing Roles & Responsibilities: What roles will you and the providers take in the marketing process? Will you take the lead, or does your school want to play a supporting role? What pieces will you handle and what will your program providers be expected to take care of? Effective Marketing is no small task, so be sure to carefully plan out and discuss these details with your enrichment club providers. This will require frequent communication and teamwork!  
  • Marketing Campaigns & Calendars: Spacing out your marketing efforts over 2-3 months may be necessary to fill up classes. Parents receive an abundance of communication about their child's education, especially at the beginning of the school year, so reaching out several times at regular intervals and in a variety of ways will help your message rise to the top over time. Using an online calendar or spreadsheet may help you visualize your plan and stay on track with your goals.
  • Registration Open & Close Dates: One of the biggest motivating tools you have at your disposal is setting open and close dates to enrichment club registration. Creating a limited window of time will help you accomplish several things:
  1. Build excitement and anticipation to learn more about clubs
  2. Allow time for everyone to hear about clubs and ‘mark that date’
  3. Highlight the importance to sign up quickly to avoid missing out
  4. Make parents aware that there are a limited number of spots available
  5. Give providers and partners enough time to begin reaching out in some or all of the following ways
  • Back to School Events: Sometimes called 'Meet and Greets' or Sneak-a-Peek' events, these face-to-face gatherings at your school are the best opportunity for providers to share their passion for their program with students and parents! Consider inviting program providers to attend your school’s open house with tables or booths set up in the gym, cafeteria, or media center to let parents and students discover all of the enrichment opportunities available to them!
  • Email Campaigns: Email is still one of the best ways to share timely registration information with parents. Whether the front office sends an 'e-blast' to the entire school, or the PTA reaches out to their current membership, the program providers will be served and supported by your outreach since their customer-base may be limited, especially when they're just starting out at your school.
  • School Website: Connecting your School or Parent-Led website directly to program providers can help show a clear path for parents to learn more about clubs.   • Social Media: Your school, PTA, or Foundation likely have one or more social media accounts they can use to get the word out about clubs and registration deadlines.   • Physical Flyers: Sometimes the best ways are the old ways! A physical flyer sent home in a student's backpack is very likely to end up with a magnet on the fridge. This extra visual reminder about enrichment at your school will be seen morning and evening, come up in dinner conversation, and help parents avoid missing out on the chance to sign up their child.
  • Yard Signs: For a limited time, during the registration window, yard signs can be a great attention grabber. When left up too long (or all year long), they no longer stand out and just become part of the landscape. But when signs are carefully placed along the car-rider line, they can provide a daily 'touch' or reminder about club registration at your school as parents drop off and pick up their children.

Online Registration

In this day and age, many of us are doing most of our shopping online and we increasingly expect the 'user experience' of each website or app we use to be quick, intuitive, and easy to navigate. Bringing your enrichment club registration online places the process where parents are comfortable shopping, adding convenience and consistency to their experience, while ensuring a secure way to process payments and collect student roster data.

Separate vs. integrated online registration

Heading 4

Check in with your providers to see what program or process they currently use to register students and receive payments. You can have individual clubs take care of their own registration, or you can integrate registration onto one platform for a more streamlined experience for parents.

If you do choose to integrate your registration process, be prepared to allocate enough time to gather all of the necessary information from providers, set up the registration forms, and test and trouble-shooting the system (or you could reach out to FunClubs, we'd love to help!).

Integrating all clubs onto one registration platform is ideal because it creates a:

  1. Streamlined registration experience for parents, and a
  2. Centralized location for all student roster data (avoiding hours of back and forth emails and reformatting rosters with every update)

What should a good online registration platform provide?

  • Roster Data Collection: Gathering all of the basic contact information you'll need to build reliable student rosters is a must. Flexible registration forms should also allow you to create custom questions to learn who should be on the authorized pick-up list, if a student has any allergies or medical needs, and what their dismissal plans are after clubs. Some systems will even let you use conditional logic to present parents with questions that are relevant to the specific club they are registering their child in. Collecting all of this data in one place will save you and your team countless hours by producing unified student rosters.
  • Payment Processing: Offering parents the ability to sign up online and pay for multiple programs at the same time will increase overall enrollment (in our experience between 15-30%), but you must ensure that payments are being securely processed and double-check your freedom to issue refunds or credits when needed. In addition, all payment portals charge merchant fees (credit card fees) and software processing fees. The ability to offer installment plans can also be an appealing option for parents looking to split up the cost of club tuitions over 3-4 months.
  • Partnership Processing: If your Parent-Led organization or School Administration receives a partnership fee or donation from participating club providers, this process just got a lot easier! With an online registration system, especially an integrated one, you will be able to receive one payment for all of the programs instead of tracking down individual checks throughout the semester. If you still choose to receive physical checks, waiting two weeks into the semester gives the roster a chance to settle (if a few students are added or withdraw) so providers can calculate an accurate donation payment.

Unified Roster Reports

If you love the look of a well-structured spreadsheet, this part is for you! Bringing together all of your student rosters onto one unified report will serve you and your team throughout the semester. Giving the Front Office, After-School Staff, and Parent Volunteers quick access to real-time data, all in a standardized format, will make everyone's lives easier, limit the number of last minute questions, and ultimately, help ensure student safety.

Why unified rosters are essential

Reliable, real-time, and easily accessible roster data is essential to ensure that every child is where they should be at the end of the school day as students transition to their enrichment clubs. Late rosters, missing contact information, or out-of-date student lists, can all create lapses in child security. The daily check-in procedure relies heavily upon up-to-date and accurate information that's in a format everyone can quickly understand.

Creating unified student roster reports for your program will include these steps:

  • Receive Rosters On-Time: Gathering rosters in a timely manner from a large group of providers can be a challenge, but setting a deadline for the end of registration can help speed up this process. Remember to also establish deadlines for adding new students and protocol for making future changes to the roster.
  • Standardize Roster Format: If you don't ask beforehand, you will receive rosters in a variety of formats and file types, making the process of combining them very manual and time consuming. Creating a template (Excel or Google Sheets) that you ask providers to fill out and submit can help. But if you choose to integrate your online registration, these first two steps will be completed for you already!
  • Create Custom Reports: Who needs to see the enrichment student rosters and how much information should be included for each of these groups? Using the sorting and filtering functions on your spreadsheet, it may be helpful to create custom views, such as a '2nd Grade Roster' that is shared only with 2nd grade teachers, or an 'Aftercare Dismissal' report for ASP Staff that includes only students going to aftercare after clubs.
  • Monitor Registration Additions: What will your process be for new students who are added from a waitlist after the deadline? Who should the provider inform and how will the updates be shared with everyone who needs to know? Changes are bound to happen and having a process that's flexible and able to reflect these changes in real-time will be vital. Students may even drop-out mid-semester, so maintaining accurate roster data will be an ongoing task throughout each session.
  • Update Dismissal Changes: Parents will indicate how their child should normally go home after clubs on their registration form. But 'life' happens and they may need to make a one-time or permanent change to their dismissal plans at some point during the semester. We've developed a Dismissal Change Form that parents use to keep providers, staff, and parent-helpers all in-the-know. Take time to consider the best system to put in place for you and your team and decide who will keep the roster updated with any recent changes.

Parent Communication

Consistent and clear communication with parents leading up to and throughout the semester will play a big part in keeping your after school enrichment program running smoothly! Parents want to be in-the-know, and it’s your team’s responsibility to keep them informed and up-to-date during the registration process, before the first day of classes, and by providing helpful schedule reminders during the semester.

Communicate early and often

No one likes to miss an important announcement or invitation, especially when it's for their child! Take time to craft a comprehensive communication plan that considers what questions parents might have before registration opens, during the sign-up process, and throughout the enrichment club semester.

Getting out in front with your communication will help build trust and make parents feel 'in the loop'. Sharing frequent updates and timely reminders during the session will serve to head off any issues and answer questions before they land in your inbox.

Two main categories that your communication plan should include are:

  1. Automation - How many commonly asked questions can be answered beforehand with scheduled emails or well-crafted webpages?
  2. Real-time Responses - What situations will likely come up during the semester that will need a quick and competent response?

Automate Everything Possible

The word 'automation' might sound a little impersonal at first, but the entire goal of automation is to think about your parents in advance and consider everything they might want to know and the best way (and time) to get that message out to them.

  • Frequently Asked Questions: Developing an FAQ page on your Parent-Led or School website is a great first-step to serving parents and reducing your inbox by 90%! Every time you're asked the same question more than once, it should go on your FAQ page. This form of 'low tech' automation will continue communicating for you 24/7. We've added an FAQ & Tips section for every school we support.
  • Registration Information: Whether you send it out in an email, upload it to your website, print it on a banner, or post it on social media (or all of the above), parents will want all of the details and need frequent reminders about how to register. Leading up to the open and close or registration, messages on various platforms should be scheduled at least twice a week to make sure no-one misses out.
  • Registration Confirmation: If your school is using an integrated registration system for your after school clubs, parents will want to receive an immediate confirmation and receipt for their child's registration. This is also a great email to attach other important information to because parents always open and save this initial email as a record of their child's class.
  • Online Parent Portals: Providing parents with an Online Portal where they can sign in at any time will give them easy access to their registration and financial payment information. Because the time between registration and the start of programs may be several weeks, parents sometimes even forget which clubs they signed up for, especially when they have two or more children in school!
  • Semester Start & End Dates: Scheduling 2-3 emails leading up to the start of the semester will help remind parents and avoid their child missing the first day of class (which is always super-sad). Some more advanced systems will even allow you to schedule these emails at a set number of days before the start of each club and personalize the content with the names of the parent, child, and club!
  • Scheduled School Breaks: School calendars for most school districts are typically published a year in advance and easily found online. Looking ahead at all of the dates when clubs won't meet at your school (early-release days, teacher planning days, holidays, etc.), schedule email reminders to be sent at least a week before the planned closure. Parents will appreciate the heads-up!

Be Ready to Respond

As hard as you and your team have worked on developing the perfect after school enrichment program, not everything will always go to plan. And when things go 'off-script' they usually have a cascading impact on several different groups.

In these moments, it's helpful to think through a few things in advance:

  1. Who should parents, providers, or the school contact in the event of any last-minute change or emergency? Is it you or the front office?
  2. What is the best way to quickly get in touch with parents, providers, and the school (consider the right time to use email vs calling vs texting)?
  3. Do you have a full list of contacts for parents (and emergency numbers), providers, and their instructors at your school?
  • Dismissal Changes: Let parents know in advance who they should contact if their dismissal plans need to change. Once that message has been received, have a plan in place to quickly relay updates to all stake-holders who play a part in the dismissal process.
  • Instructor Late/Absent: Weather events, unusually bad traffic, and sickness will all come up during the semester, so give instructors a number they can call or text if they are running late or will be unable to teach class that day.
  • Unexpected School Closures: If school or clubs are cancelled for any unexpected reason, make sure to have easy access to your parent and provider database to quickly update them (and share any possible make-up class information).
